The gaps between sales and marketing are where revenue leaks

Demand and conversion need a shared operating interface, not just separate targets and a monthly alignment meeting.

Revenue is a system, not a collection of functions- by Sam Baisla - Sales Brigade Revenue System

Sales and marketing can each be working hard while the space between them remains unmanaged. Marketing creates interest. Sales works opportunities. But who makes sure the handoff preserves enough context, reaches the right person and produces a useful response? When that interface is unclear, teams can argue about lead quality without seeing what happened to individual enquiries. The problem is not always effort or intent. It is often the absence of a shared operating definition for how demand becomes commercial work.

Define the interface

A handoff needs more than a notification. It needs an agreed entry condition, useful context, an owner and an acceptance step. What makes an enquiry ready for sales attention? What should marketing capture? How does sales indicate that the enquiry has been accepted, needs further development or is not a suitable fit? These decisions create a practical interface between functions. Without them, each team interprets the same event differently and the customer experiences the inconsistency.

Consider a generic campaign promoting a service. A prospect responds because one specific problem resonates. The enquiry reaches sales with only contact details and a source label. The salesperson starts a broad discovery conversation that repeats what the prospect already supplied. Marketing sees a response. Sales sees an uncertain lead. Both views are understandable, but neither contains the full journey. A better handoff would carry the reason for interest and distinguish known context from questions that still need answering.

Use a shared commercial record

Connect demand information to the opportunity rather than leaving it in a separate report. Source, message, stated problem, qualification outcome and next action should be available where the work is managed. This does not mean collecting every possible data point. It means preserving the information needed to continue the conversation and learn from the result. Agree what matters to the commercial decision, then make that information easy to capture and useful to the people who receive it.

Feedback also needs an operating path. A rejected enquiry should have a reason that marketing can understand and act on. A qualified opportunity that stalls should not automatically become evidence of poor lead quality. It may expose an offer issue, an unresolved buyer concern or a gap in follow-up. Keep the distinction visible. Otherwise, the organisation learns from convenient explanations rather than the actual sequence of events, and the same argument returns with the next campaign.

Not sure where this is breaking inside your revenue operation?

Review movement across the boundary

A useful joint review follows opportunities through the interface. Which enquiries were accepted? Which waited? Where did context disappear? What did sales learn that should change the message or qualification approach? Review exceptions and patterns without turning the session into a defence of departmental targets. The purpose is to improve the path to a commercial decision. Teams can still own different responsibilities while sharing a clear understanding of the work that connects them.

Assign ownership to the interface itself. Someone must maintain the definitions, notice recurring failures and coordinate changes. That does not require a new department. It requires a clear responsibility within the operating model. When channels, offers or team roles change, revisit the handoff rather than assuming the old arrangement still works. Integration is not merely connecting two software tools. It is ensuring that information, responsibility and decisions remain connected as the business operates.

Before increasing campaign activity, test whether the existing journey is coherent. Trace an enquiry from its first signal to its latest commercial action. Ask both teams what they believe happened and compare those accounts with the record. Where they differ, investigate the interface. Revenue leakage is not only a lost transaction; it can also be lost context, delayed action or learning that never reaches the next decision. Build the system across the boundary, and demand and conversion become parts of one manageable revenue operation.
