Where AI actually belongs in the revenue operation

Use AI to support defined work, preserve commercial context and surface exceptions. Keep ownership and judgement explicit.

Where AI actually beings in the revenue operation - Sales Brigade Revenue System - Sam Baisla

The useful question is not where a business can add AI. It is where the revenue operation needs assistance and what kind of assistance is appropriate. A disconnected AI tool can produce more messages, summaries or suggestions without improving commercial movement. Sales Brigade’s starting point is the operating system around the work: inputs, ownership, decisions and review. AI belongs inside that system where its role can be defined, its output can be checked and its limitations can be managed.

Begin with the work, not the technology

Map a workflow before deciding what to automate. What starts the work? What information is needed? What should the result enable someone to do? Who is responsible if the result is incomplete or wrong? These questions reveal whether the task needs assistance with preparation, execution or judgement. They also expose problems that AI cannot resolve by itself, such as an unclear offer, missing customer context or a handoff that nobody has agreed to own.

Preparation is often a useful place to explore assistance. A draft account brief, a conversation summary or a suggested follow-up can help a person organise information. But the output still needs a reliable source and an accountable reviewer. A summary that omits a buyer’s condition may be commercially misleading even when it reads well. Define what must be preserved, which source records matter and how a person checks the result before using it.

Distinguish automation from judgement

Some work is deterministic. A reminder can be sent when an agreed action is due, or an enquiry can be routed according to explicit rules. Other work requires interpretation: whether the prospect has a real problem, whether an objection changes the offer or whether a commercial exception is appropriate. Do not blur these categories because the tools can produce fluent output. Automate a defined rule where that is sufficient. Use AI assistance where interpretation is useful, with review where the consequences warrant it.

Consider a generic follow-up workflow. The system can identify the owner and retrieve the next agreed action. AI might draft a message using approved context. The owner checks the message, makes any necessary changes and decides whether to send it. The commercial record then reflects the outcome. This is a bounded role with visible responsibility. Automatically producing messages from incomplete records, with no review or exception handling, is a different operating proposition and deserves greater scrutiny.

Build controls around the capability

Specify what information may be used, who can access it and what should never leave the approved environment. Keep sensitive customer material out of unapproved tools. Decide when the workflow must stop and ask a person for help. Preserve a route for correcting source data and reporting unsuitable output. These controls are not separate from implementation. They are part of making the capability usable in a real revenue operation, where context, trust and accountability matter.

Evaluate assistance against the purpose of the work. Is the next action clearer? Can the owner understand and verify the output? Does the workflow preserve context across a handoff? Does management see exceptions sooner? Producing more content is not the same as improving an operating capability. Review real examples and identify where the process helps, where it creates extra checking and where a simpler rule or better source information would be more appropriate.

Start with one bounded workflow and a clear human owner. Define the expected output, the review requirement and the failure path before expanding usage. Improve the underlying records as you learn. AI should support a revenue operation that knows what it is trying to do, not compensate indefinitely for one that does not. Its place is inside a designed system of people, process, data, technology and management, where assistance can be assessed in commercial context rather than celebrated as a feature.
